What Is The Skills Debt?
The skills debt is the compounding gap between what students are asked to do in school and what they have been taught how to do.
Success in school is facilitated by core skills that aren’t explicitly or systematically taught: how to manage their time, plan out an assignment, study, self-motivate, focus, etc. When a student progresses from year to year without these skills, the gap between what they need to do and what they’re skilled at doing widens. The work gets harder from middle school to high school to university, demanding more and more of exactly the skills they’re missing. That widening gap is the skills debt.
It’s a key reason so many bright, capable students struggle.
The Skills Debt – Term Origins
Software developers use the term technical debt to describe what happens when a team takes short cuts or builds on weak foundations in order to “ship” things – to get things out the door – quickly.
The product performs at first. But continually building without solid infrastructure compounds inefficiencies. Eventually the system slows or breaks, as years of accumulated technical debt come due at once.
The skills debt works similarly for students:
The debt comes from a missing foundation. Not a missing grade, fact, or mindset: a missing foundational skill set. A student who was never taught how to study effectively, think critically, get resourceful, or self-advocate is missing the foundation that sustained learning success and academic achievement are built on. Each new assignment draws on skills that haven’t been built; the shortfall carries forward and grows. That’s the debt.
The debt compounds from term to term, year to year. A missing skill in grade 8 can be a nuisance. The same missing skill in grade 11 can be a crisis. The skills deficit was never addressed, and the debt grew.
We see the symptoms, not the debt. Procrastination, overwhelm, test anxiety, cramming: this is what missing skills look like from the outside. It’s the interest. The debt itself often stays invisible.
Transition moments often call the debt in. The jump to high school. The first year of IB or AP. University. These are the moments when the things that were compensating – parents’ reminders, teacher check-ins, a small class, flexible deadlines – disappear all at once, and the debt is suddenly payable in full. In our intake data, this pattern repeats constantly: the straight-A student whose grades and confidence plummet the year the workload gets harder.
There’s one place the comparison breaks, and it matters. Developers can take on technical debt knowingly, trading quality for speed. Students take on the skills debt without knowing it exists. They don’t know what they don’t know, and families rarely see the debt accumulating. They see the moment it’s called in, and mistake that moment for the problem.
Why bright kids struggle in school
We’ve worked with thousands of students since 2013, and we ask all parents one question: what do you see as the biggest obstacle to your child learning and achieving to their true potential?
Their answers, in their own words:
- “He’s smart, he just doesn’t apply himself.”
- “He doesn’t know how to study, so he spends a lot of time reading the same thing over and over but not learning it.”
- “School happens to him or around him rather than him participating.”
- “Everything is a giant mountain.”
- “She’s frozen, because anything less than perfect is not acceptable to her.”
- “I’m the drill sergeant and it’s exhausting.”
These struggles get labelled as laziness, lack of motivation, poor attitude, anxiety, or a discipline problem.
But these are almost always symptoms. The skills debt is the root cause.
Why is the skills debt so ubiquitous? Because schools are designed to teach and measure subjects, not skills. Time management, metacognition, executive functioning – the very skills that empower students to learn and achieve to their true potential are the skills that our education system does not systematically or explicitly teach.
One parent put it perfectly: “We see learning in school as subjects and grades, but totally leave out how they’re learning those subjects and getting those grades. We leave out the skills.”
So the student who “doesn’t apply himself”? He doesn’t know what “applying himself” looks like – the first step, what to do when he’s stuck, how to tell whether his effort is translating to the results he wants.
And the student who procrastinates? They’re usually putting off a task they’re not sure how to tackle, that feels hard or confusing, which makes them feel dumb or doubt themselves. Understandably, they avoid it; avoidance is a rational response to work that makes us feel bad in any way. Procrastination is one of the most common struggles parents bring to us, and it’s seldom about willpower or poor time management.
Left unaddressed, the skills debt collects a second kind of interest: confidence. In our intake forms, roughly a third of parents volunteer some version of the same sentiment unprompted. “He thinks he’s stupid.” “She feels dumb.” “He calls himself stupid, so why try.” When students have a history of working hard without getting the grades they’re after, they conclude the problem is their intelligence or that they’re “bad” at school. This, of course, is false – but it feels true to so many teens.
It’s critical our teens and young adults know that they are not deficient. They’re simply untaught.
That distinction matters enormously, because each story – deficient vs. untaught – writes a different future. A teen who believes they’re deficient tries less, aims lower, and carries that story into adulthood. A teen who understands they’re missing skills that anyone can build has a path forward and a reason to take it. Same student, same report card, two different trajectories. The difference is which story they believe.
What the skills debt is not
Understanding the skills debt matters because families can invest years of time, energy and money into solving the wrong problem. There are many excellent solutions that solve other problems – tutoring, accommodations, IEPs, neurofeedback – so it’s worth noting what the skills debt is not.
It’s not a knowledge gap. Traditional tutoring bridges knowledge gaps, and there are situations where tutoring is the right call. For example: a student who coasted through early algebra without mastering the fundamentals and then hit a wall at quadratics; a student catching up after two weeks of illness; a strong learner tackling hard material like AP Physics or organic chemistry, especially across multiple advanced courses at once. Notice what those situations have in common: the student’s learning foundation is solid. There’s a crack in one wall, a specific patch of content, and a tutor can repair that wall. But if a teen is cycling through tutors with no durable change, the walls aren’t the issue; the foundation is. In other words: the content isn’t the problem; the skills they’re using to learn the content are. The tutor is addressing a symptom, not the root cause.
It’s not a learning disability. The skills debt and diagnosed learning differences can coexist, and often do. Roughly a third of the families who come to us have a child with an ADHD, dyslexia, or processing-related diagnosis. But the skills debt is an instructional gap – a set of capabilities that were never explicitly built, practiced or assessed. Learning differences may require specific interventions, but they don’t exempt students from needing learning skills. All students, across neurotypical and neurodiverse learning profiles, benefit from strong learning skills.
It’s not a motivation problem. Motivation is rooted in competence. Students who know how to do their work, who see themselves succeeding at it, are more likely to want to engage with it. A teen described as “unmotivated” in school will spend hours mastering basketball footwork, building electronics, coding games, or caring for horses. The motivation is intact. It lives where the competence lives. Trying to motivate a student academically who lacks foundational learning skills is like encouraging someone to swim across a lake when they were never taught to swim.
It’s not “study skills.” Study skills are one specific application of a much broader set of learning capabilities. Techniques like creating a study guide or testing yourself matter, but they sit on top of skill sets like time management, executive functioning, and the metacognitive skill of accurately judging your own readiness. A student can collect study tips and still accumulate the skills debt, because implementing tips is not the same thing as developing skills; tips don’t build the underlying system that resolves the skills debt once and for all.
The gap many parents feel
We ask families to rate two things:
On a scale of 1-10, how motivated are you to help your child do and feel better in school? The answer is almost always 10.
On a scale of 1-10, how motivated is your child? The average lands lower, closer to a 6, and often a 3.
That gap is an exhausting place for a parent to live. It’s where the nagging happens, the fighting, the “I’m tired of being the driving force and I’m tired of worrying what will happen when they get to college.”
The go-to reading of that gap, that the teen doesn’t care, is wrong. A student who has no strategy for starting, no method that produces results, and no way of telling whether their effort is working has learned that effort is futile. Disengagement isn’t the absence of caring. It’s the presence of debt.
You cannot close that gap by pushing harder from your side of it. You close it by helping your child build the skills that make their effort pay off. Results make them feel capable, capability builds confidence, and the motivation that was missing finally has somewhere to live.
How the skills debt gets paid down
We don’t pay down the skills debt with traditional tutoring, accommodations or working harder. We pay it down through the process of explicitly developing the skills students need to learn effectively across classes.
The mechanism for doing this is deliberate practice. In an academic context, this refers to skills development that is:
- Systematic: built skill by skill, in a proven sequence, not left to chance
- Effortful: practiced at the edge of a student’s current ability, where growth happens
- Feedback-driven: monitored, assessed and adjusted, so students learn the right way to do something and, over time, how to self-correct
- Embedded: using a student’s actual coursework. Nothing extra on their plate; a new way of using what’s already on it
Deliberate practice was coined by a brilliant psychologist at Florida State University named Anders Ericsson, whose research established how expertise is built across domains: music, chess, surgery, athletics, business and more.
Academics is no exception. Deliberate practice develops expert learners who not only earn the grades they’re truly capable of, across subjects and in any learning environment, but who acquire the skills to learn anything, efficiently and with earned confidence, long after classes end.
This is in sharp contrast to how many students approach schoolwork on autopilot: re-reading notes, highlighting textbooks, grinding through homework to get it done and off their plate. It feels like effort, and it might even feel productive.
But it’s largely passive and the goal is completion, not genuine comprehension or improvement. Our education system is designed around delivering content and testing students on it, and the skills that sit between those two events – planning, prioritizing, breaking down, self-monitoring, revising, focusing, knowing what to do when stuck – are not taught in an explicit, systematic way.
Deliberate practice flips that. Instead of just completing an assignment, a student uses that assignment to intentionally strengthen a specific skill. Telling a student to “study more” or “work harder” demands effort. Deliberate practice builds capability: a student who knows how to study, can tell whether it’s working, and adjusts when it isn’t.

The compounding runs both ways
Here’s the hopeful part that every parent should know.
Debt compounds. So does capability.
A student who learns how to plan a project doesn’t just plan that project better. They plan every project better, for the rest of their life. A student who learns how to tell whether their studying is working doesn’t just pass the next test. They’ve acquired a capability that scales across every subject, every year, and eventually every job they’ll ever hold.
The same compounding that makes the skills debt so punishing makes skills development so powerful. The earlier we start paying it down, the more of that upside we capture.
It’s never too late to swap the skills debt for skills development. We’ve worked with students in their final year of high school and in university who paid down years of debt in a matter of months. This is possible because skills are built, not born.
Frequently Asked Questions
Intelligence and skill are different things. Smart students often lack the capabilities required to manage their work: scoping, planning, prioritizing, breaking down large tasks, focusing, studying for genuine learning and retention, etc. The skills debt accumulates when those capabilities aren’t explicitly taught, which is the case for most students. Bright students are often the last to realize they’ve acquired the skills debt because they can coast on raw ability for years before academic demands require the skills they haven’t yet needed to build.
Chronic avoidance of schoolwork is almost always a signal, not a character flaw. Students avoid work they’re not confident in tackling. When a student lacks a strategy for starting a task, a method for studying, or a way of telling whether their effort is working, avoidance is a rational response. The effort feels futile because, in a real sense, it is. Build the skills and the “laziness” usually disappears. People gravitate toward what makes them feel capable, and when a student has the skills to do their schoolwork effectively and sees the results, schoolwork starts to become exactly that.
Almost certainly a strategy problem, not an effort problem. Most students were never taught the steps for effective studying: mapping out exactly what a test covers, creating their own study guide when one isn’t provided, learning the material for understanding rather than memorizing it, and testing themselves before the test does. Without those steps, they default to re-reading and flash cards, which feels productive without actually producing meaningful learning.
Parents tell us repeatedly their child “spends a lot of time reading the same thing over and over but not learning it.” The teens tell us the same thing: no one ever taught them how to study beyond re-reading and flash cards.
Hours are not the problem. Strategy is.
First, know that you’re not alone: parents tell us this constantly, and almost always about a child they know is bright. A student who works hard without results often draws the conclusion that they’re just not smart enough.
The real fix is not reassurance. It’s evidence. When a student uses real skills on real schoolwork and gets real, positive results, the “I’m stupid” story loses its footing. Confidence isn’t built by telling a student they’re capable. It’s built by developing their learning capabilities and letting them see the success they experience as a result.
Traditional tutoring teaches subject-specific content. We develop core skills using subject matter, building students’ capacity to learn effectively across classes. And those skills transfer: the same planning, studying and self-monitoring a student builds through one course carry into every other course, into university, and into their career. Content stays in the subject. Capability goes everywhere.
If your child doesn’t understand a specific concept in chemistry but is otherwise managing and engaging well in their schoolwork, getting a chemistry tutor makes sense. But if your child cycles through chemistry tutors and struggles with self-starting, staying focused, and getting work in on time, more chemistry instruction won’t solve the problem. The skills debt requires a different intervention: a learning system that explicitly and systematically builds skills across subjects, using existing coursework.
No. It can be more challenging, because the debt is larger and the stakes are higher, but the underlying skills are entirely learnable at any age. Older students often move faster precisely because they can see the cost of the gap and are motivated to close it. The transition to university is one of the most common moments families come to us, and one of the most impactful.
The clearest signal is a persistent gap between capability and results: a capable student who consistently can’t convert effort into their desired outcomes. Students without clear strategies for managing and engaging in their work accumulate the skills debt. If your child genuinely wants to do better in school but “trying harder” or “working more” isn’t producing higher grades or more confidence, no matter what you’ve tried, the skills debt is a likely culprit.
